As Mike says, if it is getting as hot as you say, it is too hot!
The most likely cause is that the capacitor feeding the grid of the output valve is leaky, applying an unwanted positive voltage to the grid. Under such conditions, the anode of the output valve may well be getting red hot, so don't switch it on again until you've done some basic fault finding.
It would be helpful to know what test equipment you have (if any) and the Make and Model Number of the faulty device.
