Valves have a finite time to warm up and conduct. The time varies considerably with directly heated filament valves able to conduct and thus produce "sound" virtually straight away. Valves with an indirectly heated cathode are much slower and depending on their construction could take up to a minute. Valves get hot by their nature, out put valves that drive the speaker do get very hot and one that has been running for even 15 minutes will be too hot to handle. Some fault conditions can make them run even hotter.
