The transformer is certainly a big issue for SE over 500mW. Up to about 500mW you can often use a suitable ratio 3VA to 6VA mains transformer.
Well, sounds like you found the problem. You can try a 20W mains transformer (EI not toroid) of Square Root (6250 /8) = 28 times, so about 8V AC from 240V (a 6V to 12V transformer will do to test).
