Well done on getting it working. I would love to see some photos of it.
Using a video decoder instead of the first microcontroller and the A/D converter would simplify things.

I used a TVP5146M2 video decoder. All that was needed with it was small amount of logic to be able to write the lines to the AL422.
I am guessing that you are using a PLL synchronised to the vertical sync as the AL422's aren't large enough to hold a full frame of 625.
FPGA's are a steep learning curve. But doable and worth it. You just need to put in the time.
I have used both Altera (now Intel) and Lattice .
My advise would be to stay away from Lattice. There tools that I have used feels like they have been cobbled together and I found them difficult to use. If I hadn't learnt first on the Altera tools I think I wouldn't have succeeded with them.
On the other hand the Altera tools I found were easy to use. All the buttons did what they said and worked as you would expect.
